How to Automate Invoice Processing With AI: A Practical Guide

AI can read supplier invoices and prepare them for approval. Here is how the workflow fits together and where human review belongs.

Accounts payable teams spend a lot of time opening PDFs, typing supplier names, totals and line items into accounting software, and chasing approvals. AI document extraction can take over most of the typing. It works best as part of a controlled workflow, not as a black box that pays bills on its own.

How the workflow fits together

  1. Capture. Invoices arrive in a dedicated mailbox, a supplier portal or by scan.
  2. Extraction. An AI model reads the document and returns structured data: supplier, invoice number, dates, currency, tax, totals and line items.
  3. Validation. Rules check the result: does the supplier exist, do the lines add up to the total, is the invoice number a duplicate, does the tax look right?
  4. Matching. The invoice is matched to a purchase order and, where relevant, a goods receipt.
  5. Approval. Matched invoices within tolerance go to a quick approval; exceptions go to a person with the reason shown.
  6. Posting. Approved invoices are created as bills in the accounting system with the original PDF attached.

Where AI helps and where rules are better

AI is good at reading varied layouts that template-based OCR struggles with. Rules are better for anything that must be exact: duplicate checks, arithmetic, supplier bank details and approval limits. Combining the two gives speed without trusting a model with decisions it should not make.

Controls you should not skip

  • Confidence thresholds. Low-confidence fields go to review rather than being accepted.
  • Bank detail changes always need a human check, because payment fraud often starts with a "new account details" invoice.
  • Approval limits by amount and cost centre.
  • A full audit trail: the original document, extracted values, edits and who approved.
  • Segregation of duties: the person who approves should not be the one who changes supplier records.

How to start

Measure the current process for a month: invoices per month, average handling time, error rate and late-payment costs. Pilot with your highest-volume suppliers, review every extraction at first, then relax review as accuracy is proven. Expand to more suppliers and to PO matching once the basics are stable.

Off-the-shelf or custom?

Many accounting and AP products now include AI capture, and they are a good fit for standard workflows. A custom pipeline makes sense when invoices must be matched against your own ERP or job system, approvals follow complex rules, or several entities and currencies are involved.

The AI workflow assessment helps you judge whether a process is ready to automate, and our AI workflow automation guide covers the wider picture. DevGlim builds AI document workflows connected to your existing systems.

Frequently Asked Questions

Can AI fully automate invoice processing?

AI can automate most data entry, but rules and people should still control duplicate checks, supplier bank detail changes, exceptions and approvals.

How accurate is AI invoice extraction?

Accuracy depends on document quality and layout variety. Use confidence thresholds, validation rules and human review during a pilot to measure it on your own invoices.

What is three-way matching?

Comparing the invoice with the purchase order and the goods receipt so you only pay for what was ordered and received.
